Only 18% of Organisations Are Getting Real Value From AI in Talent, Accenture Finds

HRM Asia · 2026-07-09

Accenture's Talent Reinventors report, based on a survey of 1,320 C-suite executives and 4,560 employees across 20 industries and 12 countries, finds that only 18% of organisations are delivering measurable value from AI in talent. Karalee Close, Accenture's Global Lead for Talent, says most organisations have confused deploying AI with transforming with it, creating a "performance illusion" where speed rises but meaningful outcomes do not. The top obstacles cited by C-suite leaders are fragmented systems and outdated roles (54%), limited visibility into workforce skills (47%), and inconsistent sponsorship at the top (36%). Over a third of employees report spending most of their energy simply adapting to constant change, and 55% of leaders report cognitive overload across their workforce.

The "performance illusion" — where AI makes work faster without making it better — is the gap between your AI deployment count and your AI outcome count. If your TA team has rolled out screening automation, scheduling bots, and AI sourcing tools but can't tie any of them to improvements in quality of hire, time-to-productivity, or retention, you're in the 82%. The report's most actionable finding: the 18% who are succeeding are 2.8x more likely to say AI enhances collective judgment and have formally clarified decision boundaries between human and machine. That's a governance question, not a technology question.

All action is situated in your corporate context. These are starting points, not prescriptions — choose what fits.

Who to talk with in your enterprise

Your CHRO and CIO. The report finds over 60% of leaders prioritise data and tech foundations while fewer than 30% treat workforce adaptation as a top priority. Ask both: where have we formalised the boundary between AI recommendations and human decisions in hiring? If the answer is "nowhere," that's your starting point. Your head of workforce planning — 76% of employees in the survey say career pathways are unclear, and 45% can't find internal roles. That's a talent marketplace problem hiding behind an AI adoption conversation.

What to take a closer look at

Pull your AI deployment inventory and cross-reference it with outcome metrics. For each tool deployed, check: is there a defined baseline metric, a target, and a measured result? If you have eight AI tools deployed and two with measured outcomes, you have a governance gap, not a technology gap. Also check whether your job descriptions and role structures have been redesigned since AI tools were introduced — the report's core finding is that organisations are "still designed around old jobs and old structures."

What to think about more deeply

If only 18% of organisations are getting value from AI in talent, and your organisation has deployed more AI tools than ever this year — which side of that number are you on, and how would you know?
